Start with a clear picture of today

Ask for neutral or dual-branding options so the same item can serve multiple customers. Set clear fill-rate and on-time-in-full targets specifically for your core list and review performance quarterly.
Bring sales and customers along
Create a substitution matrix that maps legacy items to new standards. Pilot the changes with one account or one line and collect feedback on fit, appearance, and performance. Update spec sheets, recyclability statements, and photos. Brief your customer service team so they can position the shift as an improvement in reliability and availability, not simply a cost move.

Keep one specialty tape for recycled or cold boards rather than forcing a poor fit. Secure written customer approval for substitutions where contracts specify exact packaging. Give legacy inventory a defined sell-down plan so it does not linger and confuse the floor.
